Discuss current promotions every month. Focus on the actions that are not going according to plan. Decide together how you can improve the implementation of the actions.

Method: Do, Learn and Adjust

In our method we distinguish three types of sessions:

  1. DO: monthly session with focus on the progress of the actions.
  2. LEARNING and ADJUSTING: The session takes place every quarter and focuses on the progress of the strategies.
  3. CREATE: annual session to determine the plan for next year.

This article focuses on the DOEN session. 

Monthly session: DO

Every month the team discusses the status of actions they are working on. The aim is to gain insight into actions that are not going according to plan and to determine how the implementation of these actions can be improved.


Preparation of the monthly session by the owners of the actions

In preparation for the session, all action owners update the status of their actions.

The status of the actions is shared with the team prior to the session, so that everyone is informed.

Indicate the progress with a percentage

Record the progress of the action as a percentage from 0-100. The progress gives an indication of the amount of work that has already been done and that remains to be done.

Make your judgment about the progress of the action

  • Green: The promotion is going according to plan. The agreed results are (expected) to be achieved within the set time.
  • Orange: The promotion is not going according to plan. There are concerns about the substantive quality and / or the feasibility of the deadline. However, with the right interventions it is still possible to get the action back to green.
  • Red: The promotion is not going according to plan. Choices have to be made: do we postpone the deadline or are we satisfied with less results or lower quality?

Give a brief update on the status of the action

  • What have you done?
  • How did you arrive at the verdict green / orange / red?
  • Are changes to the promotion needed? If so, which one do you suggest?

Add reports in the OGSM platform

The owner of an action reports in the OGSM platform on the progress of the action. In a progress report, he or she gives an opinion on the progress and types a brief explanation.

Agenda of the monthly session

The session is all about the actions that are on orange and red. Of course it is good to name which actions go well, but the focus is on actions that do not go according to plan.

In the session, discuss all actions with the status orange or red

  • What are the underlying reasons why the action does not go according to plan?
  • What are we going to do to improve or accelerate the action?
  • Process this in the action plan.

This is therefore not an assessment of the promotion owner. There can be very good reasons why an action does not go according to plan: you are dependent on input from another team, an urgent action has been taken in between, a mistake has been made in the planning, etc. The session is about finding out of these reasons and discuss with each other how you can improve the implementation of the action as a team.

Overview of actions in the OGSM platform

The Action Plan provides an overview of all actions in the OGSM. In the monthly session you only look at the middle column: the actions you are doing. Focus mainly on the actions that are on orange or red.

Put the Action Plan on the screen and ask the owners of the actions to briefly explain their actions.

You can also use the OGSM reporting dashboard. You will immediately see the explanation of the promotion owner on the screen. Turn off the other parts of the OGSM, so that the focus is on the actions.
